Every company has one. A Notion page, a Confluence doc, or a shared folder buried three clicks deep — full of dashboards that were supposed to change everything.

Revenue dashboards. Funnel dashboards. Cohort dashboards. NPS dashboards. Built with care, presented to the team with genuine excitement, and then... quietly never opened again.

This isn't a tooling problem. It isn't a design problem. It isn't even a data quality problem — though teams love to blame that last one.

It's a question problem.

Most dashboards are built without a real question behind them. And a dashboard without a question is just a very expensive screensaver.

How Dashboards Actually Get Built

Here's the workflow that plays out in almost every company, repeated endlessly:

  1. Someone decides the team needs more visibility
  2. The data team pulls the metrics they can pull
  3. A BI tool gets opened, charts get arranged
  4. Filters get added so it feels interactive
  5. The dashboard gets shared in Slack with 🎉
  6. It gets checked for two weeks, then forgotten

The problem isn't any single step. It's that the whole process starts from what data exists instead of what decision needs to be made.

When you start with data, you get a mirror. When you start with a question, you get an answer.

Those are not the same thing — and confusing them is why most analytics investments dramatically underperform.

What a Real Question Looks Like

Real questions are uncomfortable. They're specific. They imply that something might be wrong, or that a decision is on the line.

Metrics, by contrast, are comfortable. They exist. They go up or down. They can be watched indefinitely without ever forcing a conclusion.

Most dashboards are full of decoration.

The Conversation You Should Be Having With Your Data

Think about the last time you actually got value from data. Not a weekly review where you nodded at numbers — but a moment where data genuinely changed what you did next.

Chances are, it started with a specific question someone was burning to answer.

That's not a coincidence. Insight requires tension. You need something at stake — a hypothesis, a worry, a decision — for data to mean anything.

This is exactly why natural-language analytics is such a significant shift. Not because it's more convenient (though it is). But because it forces the right starting point.

When you type "Why are conversions dropping on mobile?" into an analytics interface, you've already done the hardest part: you've named the problem. The tool's job is just to help you find the answer.

Compare that to opening a dashboard. You see numbers. Maybe one is red. You click around. You add a filter. You open another tab. Forty minutes later, you're not sure what you were looking for.

One workflow starts with a question and hunts for an answer. The other starts with answers and hopes a question eventually shows up.

From Building Reports to Having Conversations

The shift from building reports to having conversations with data isn't just philosophical — it changes the entire operating rhythm of a team.

Building reports looks like this:

  • Schedule a recurring meeting to review the dashboard
  • Notice something looks off, but not sure what
  • File a request with the data team to dig deeper
  • Wait several days for a follow-up analysis
  • By then, the moment to act has often passed

Having conversations looks like this:

  • Notice conversions dropped Thursday night
  • Ask: "Did anything change in our checkout flow this week?"
  • Ask: "Is this drop isolated to a specific device type or browser?"
  • Ask: "How does this compare to the last three Thursdays?"
  • Have a theory in 20 minutes, a decision in an hour

The second workflow isn't faster just because the tool is faster. It's faster because it never breaks the chain of reasoning. Each answer leads naturally to the next question. You stay in the problem until you've actually solved it.

Traditional dashboards break that chain constantly — every new question requires a new chart, a new filter, a new request. By the time you get back to the original question, you've lost the thread.

What This Means for How You Build Analytics

If you're building an analytics practice — whether you're a founder, an ops lead, or a data analyst — the implication is pretty direct:

Stop leading with dashboards. Start leading with questions.

Before any new dashboard gets built, ask the team to write down the three decisions it's supposed to inform. Not metrics. Not KPIs. Decisions. Concrete choices that will be made differently based on what the data shows.

If no one can name three decisions, don't build the dashboard.

Instead:

  • Keep a living document of the questions your team is actively trying to answer
  • Treat your data infrastructure as a question-answering system, not a reporting system
  • Evaluate analytics tools by how fast they let you follow a chain of reasoning — not by how many chart types they support
  • Measure dashboard success by decisions influenced, not views or active users

This sounds simple. It is simple. It's also the thing almost nobody does.

The Dashboards Worth Keeping

To be clear: dashboards aren't inherently broken. Some are genuinely useful.

The dashboards worth keeping are the ones built around operational decisions that recur on a predictable schedule — daily standup metrics, weekly business health checks, on-call engineering monitors. Anything where the question is always the same and you just need a fast, reliable answer.

But these dashboards are a small fraction of what most teams actually build. The rest? Reports that answer questions no one is asking anymore, built to satisfy a process, not a decision.

The honest question to ask about every dashboard in your stack: "If this number moved significantly tomorrow, who would do something different — and what would they do?"

If you can't answer that in under 30 seconds, the dashboard is probably decoration.
